Rework: from fixing things to reusing food
Everyone thinks rework means fixing what broke. In food manufacturing, it means something stranger: turning rejected batches into entirely new products.
To most people, rework is straightforward: you have something broken or faulty, you repair it, and it goes back into use. A mechanic rewrites a dented fender. A software team rewrites buggy code. The object stays recognisably itself, just improved.
In food manufacturing, rework is far more radical. It means taking product that failed inspection, taste tests, or shelf-life tests, and feeding it into a completely different manufacturing line. Biscuits with the wrong moisture content become crumb for cheesecake bases. Chocolate with bloom or crystallisation defects becomes filling for cakes. Bread that staled too quickly becomes breadcrumbs or animal feed ingredients. The rejected batch does not get fixed; it gets disassembled and incorporated into something else entirely.
This divergence comes from the nature of the two industries. In manufacturing, rework assumes the object can be restored to original specification. In food, a rejected product cannot be unwaked, unbaked, or crystallised differently without changing its molecular structure so thoroughly that it becomes a different ingredient rather than a repaired unit. The economics also differ: it is often cheaper to remix a failed batch into a lower-specification product than to meet the cost of waste disposal or return to raw materials.
The term has migrated because manufacturing inherited the vocabulary of factory repair culture before food producers developed their own. When food plants first began systematic rejection and reuse programmes in the mid-twentieth century, they borrowed the language of mechanical rework, though what actually happened on the line bore little resemblance to fixing machinery.
