andon

A system that notifies workers of a quality or process problem, sometimes with a means to pause production until the problem is resolved.

andon: the cord that stops the line

An andon is a visual and auditory alert system deployed on production lines to signal problems in real time. The classic form is a cord or button strung along a assembly line that workers pull when they spot a defect, misalignment, missing component, or safety hazard. The pull triggers a light stack (usually red, amber, yellow) above the workstation and sounds a tone or siren. A team lead or supervisor responds, investigates, and either fixes the issue immediately or halts the line until resolution.

The name comes from Japanese manufacturing, where andon originally meant a paper lantern. The metaphor caught on: just as a lantern signals presence or warning, the andon light signals trouble on the factory floor. Toyota formalized the concept in the 1950s as part of lean manufacturing, though the principle of worker authority to halt bad work predates that language by decades in European and American shops.

Andons vary in sophistication. The basic version is a pull cord with a three-tier light stack visible from anywhere on the line. More advanced systems log each pull electronically, record downtime duration, track problem type by station, and feed data into production dashboards. Some systems include a display board showing which station triggered the alert and how long it has been active. Higher-end andons integrate with the manufacturing execution system (MES) to create a record for continuous improvement and root cause analysis.

Why it matters

Andon reflects a critical inversion of factory discipline: stopping the line is not a punishment but a right. A worker who sees scrap or dangerous conditions is expected and empowered to pull the cord, not to stay silent and let bad parts pass. The cost of one halt is almost always lower than the cost of shipping defective units, rework, warranty claims, or safety incidents. This only works if management responds quickly and seriously, and if workers trust that pulling the cord will not result in blame.

The system assumes three things: that problems are visible at the point of work, that a response team exists nearby, and that line speed is sustainable. An andon on an understaffed line or behind an already-moving bottleneck can become decorative. Similarly, if the response team is too far away or overloaded, the system breaks down and workers stop using it.

Andon has become standard in automotive, medical device, and precision assembly. Its presence signals a culture that values quality and worker voice. Its absence, or its presence alongside a punitive response to stoppages, signals the opposite. Many manufacturers installing lean systems find that the andon is the single hardest cultural change to implement because it requires managers to reward workers for stopping work.
