CQV: proving a machine works before production starts
CQV is the three-stage process that confirms a newly installed piece of manufacturing equipment is fit for production. It runs from the moment installation ends through to full operational release. Commissioning tests the hardware itself; qualification proves it meets design specifications; validation demonstrates it can consistently produce acceptable product. Together they form the paperwork trail regulators and auditors expect to see, especially in pharmaceuticals, medical devices, and food production.
Commissioning happens first and is largely mechanical. Technicians verify power supply, control systems, mechanical alignment, and safety interlocks function as designed. They test each individual component in isolation: pump pressure, motor speed, sensor calibration. This stage often uncovers installation defects, loose connections, or missing parts before anything runs integrated. It is typically performed by the equipment supplier or their field service team, with factory drawings and checklists in hand.
Qualification follows and is more systematic. Here, engineers run the machine under controlled conditions and measure outputs against the original design specifications. If the spec calls for a filling head to dispense 100 millilitres plus or minus 2 millilitres, qualification establishes whether it actually does so across the full operating range. This stage generates acceptance criteria, test protocols, and pass/fail data that become part of the permanent equipment file.
Validation is where production reality meets specification
Validation is the final gate. The machine now runs on actual production materials, at actual production speeds and batch sizes, under actual plant conditions. Operators and technicians follow the procedures they will use daily. Product is sampled and tested by quality control using the same methods as routine production. If a coating machine must deliver 50 microns thickness, validation confirms it does so on the specific substrate you manufacture, not just on test panels. This is where hidden problems with ambient humidity, incoming material variation, or operator technique surface.
CQV documentation is mandatory in regulated industries and increasingly expected elsewhere. The work generates test reports, equipment certifications, operator training records, and deviation logs. A failed CQV stage does not delay production permanently: corrective actions are taken, the failed stage is rerun, and sign-off is recorded. The entire dossier is kept on file, sometimes for the life of the equipment, to demonstrate compliance and support troubleshooting if the machine later behaves unexpectedly.
