JIT: manufacturing without the warehouse

Just-in-time manufacturing is a production strategy where materials, parts, and components arrive at the assembly line or workstation moments before they are needed, not days or weeks before. Instead of holding large inventories in warehouses, the supplier delivers directly to the point of use. Toyota pioneered this approach in Japan during the 1970s, and it became the dominant model across automotive and electronics manufacturing.

The core mechanics rest on precise scheduling and reliable supplier relationships. A manufacturer uses demand forecasts and actual production signals, often transmitted electronically, to trigger deliveries in small batches rather than bulk orders. Milk-run logistics, where a single vehicle collects parts from multiple suppliers on a fixed route, keeps transport costs down while maintaining frequent delivery windows, often multiple times per day for high-volume components.

JIT cuts inventory carrying costs and factory floor space dramatically, but it removes the buffer that absorbs disruption. A supplier delay, quality defect, or transport breakdown can halt the entire line within hours. Many manufacturers use a hybrid approach: JIT for fast-moving, reliable components; safety stock for critical or volatile-supply items. The 2011 Thailand floods and 2020 semiconductor shortage exposed the fragility of purely lean supply chains.

Implementation requires discipline: accurate demand signals, supplier capability at scheduled quality levels, stable production volumes, and short supplier lead times. The system works well for mature products with predictable demand and established supply bases. New product launches, seasonal swings, or geographically dispersed suppliers make JIT harder to sustain without significant buffers.

The name is literal. Parts arrive just in time, no sooner, no later. This contrasts sharply with earlier batch-and-queue manufacturing, where material flowed through the factory in large lots with queues building at each step. JIT demands instead that work pull material forward only when needed, reducing work-in-progress and exposing inefficiencies in the production process itself rather than hiding them under inventory.
